Per Nestor's steer: forget the CRE and attractions tangents — these three define the real frame. Mindbody shows what comprehensive looks like at $7.5B scale, Rezerv is the SEA operator we'll meet in every deal, and Book&Go is the white-label thesis executed weakly in our own backyard. Below: the deep teardown, what we adopt vs skip, and exactly how it lands on the landing, the architecture, and the AdminHQ mockup.

What Mindbody proves: comprehensive wins the mid-market when it's ONE bill and ONE record — but the killer detail for Activa is the API model: metered public API, free webhooks, and per-org consent activation. That is exactly the machinery our T2 "connected tenant" tier needs, already proven at scale.

What Rezerv proves: in SEA the sale is won on payment rails — local methods, visible low fees, QR at 0%. We must match that table stake loudly. Their two structural gaps (no tenant layer, no API) are precisely Activa's spine; we should say "open platform" in public before they can.

What Book&Go proves: "own your app, own your customer" sells even when executed badly — the narrative is validated, undefended, and available. Activa takes it properly: white-label PLUS open APIs PLUS published pricing, with tournaments and dynamic pricing absorbed as table stakes.
The decisions
Twelve calls, each traceable to evidence above. Adopt = build into Activa's story and system now. Adapt = take the idea, change the shape. Skip = deliberate no.
Branded apps as a first-class suite module — DECIDED & SHIPPED 1 Sep. Nestor: "the different apps bookandgo provide as well." Member app + staff/coach app + Admin HQ, white-label with open APIs underneath. Now the 7th tile and product/apps.html.
Nestor · B&GMember ranks, not leagues — DECIDED 1 Sep. Nestor: "leagues makes no sense but ranks for members can." Competition machinery is racket-vertical baggage; what carries to a destination is status: member ranks, streaks and milestones across every activity. Landed in Programs.
NestorLocal-payments-first, said out loud. Cards under <3%, QR rails at 0%, wallets, 16+ local methods via provider adapters (Stripe/2C2P/Xendit class). In SEA this wins deals before the demo starts.
RZMindbody's API mechanics for our open platform: free sandbox, free webhooks, metered public API, and per-org consent activation (the org owner approves each integration from admin). This is the concrete shape of tenant tier T2.
MBPublic pricing — OVERRULED 1 Sep. Nestor: "we don't want to compete in price, we want to go bookandgo in that sense." Sales-led, demo-gated, premium positioning — we have warm leads and sell the destination owner. Payments economics stay (that's margin, not sticker).
NestorMindbody's AI-front-desk framing — DROPPED 1 Sep. Nestor: "we have way more than frontdesk so no worth." Activa AI stays positioned as a full staff (Concierge + Strategist + Operator), never shrunk to a front-desk feature.
NestorDoor access / smart locks as an integration class. Rezerv×Igloohome and Mindbody's door partners prove the pass must open real doors — access-control adapters sit next to payment adapters.
RZ · MBDynamic pricing per resource. Book&Go ships it; we say "peak/off-peak." Extend to rule-based dynamic pricing (occupancy, lead time) in Venue OS.
B&GMarketplace demand — without the marketplace. Mindbody's 3M-user app is a decade of liquidity we can't copy, and clubs resent it. Our shape: the destination itself is the marketplace (many tenants, one member base), plus demand-channel integrations (ClassPass-style) through the open API.
MB · RZFamily accounts. Rezerv's family feature becomes "household memberships" — one wallet, many passes. Fits destinations perfectly (parent pays, kids train). Architecture note now, build later.
RZFreelancer/long-tail tier. Rezerv harvests solo trainers at THB 612/mo. Wrong ICP for a destination OS — we sell the owner, not the trainer. Revisit only as a tenant-side seat.
RZTrips/Stays & fintech (Capital/Insurance). Book&Go's travel modules and Mindbody's lending are volume games for later. Parked on the roadmap, kept out of v1 scope and the landing.
